From Gymnasium to Early Learning Facility

From a deteriorating gymnasium to a high-functioning learning environment, the Barking Waters Head Start Facility Remodel is a ongoing adaptive reuse project for the Seminole Nation of Oklahoma. Originally a pre-engineered metal building, the structure required a near-total reinvention to serve as a modern education architecture facility.

Green Couch Design served as Design Manager within a broader civic program delivered through a CM/GC (Construction Manager / General Contractor) approach. By coordinating disciplines under an accelerated timeline, the team completed design work in just 23 weeks—significantly faster than the industry average—while achieving approximately 60% cost savings across the larger initiative.

Now in the final phases of construction, what was once a failing shell is being transformed into a purpose-driven environment designed to serve up to 190 occupants — built for durability, flexibility, and long-term community impact.


Adaptive Reuse & Building Transformation

Although labeled a “remodel,” the project functioned as a full gut renovation and re-skin. The existing structure suffered from roof failure and envelope deterioration. Working closely with the build team, we completely replaced the exterior skin and resolved moisture issues before the interior build-out could begin. This approach reflects our expertise in adaptive reuse architecture—preserving structural viability while transforming underutilized buildings into vital community-serving assets. By addressing envelope performance first, we ensured the building could support long-term programming without recurring maintenance burdens.

Education-Focused Planning & Future Flexibility

Transforming a 5,700-square-foot industrial footprint has required strategic planning to balance immediate needs with future growth. The design is delivering 2,700 square feet of fully permitted educational space, with the remaining ±3,000 square feet being preserved as a shell for future expansion.

The completed floor plate includes:

  • Five classrooms with dedicated restrooms

  • A new commercial kitchen and expanded food prep

  • Administrative offices and director’s suite

  • Conference, break room, and staff facilities

The layout is designed to support Head Start programming today while maintaining flexibility for enrollment evolution, a critical component for tribal and civic facilities where funding and community needs often shift.

Accessibility & Spatial Continuity

One of the most complex architectural challenges has involved the building’s stepped foundation. To unify circulation and ensure ADA compliance, the design team has integrated a code-compliant ramp system—establishing seamless movement throughout the facility as construction progresses.

Ceiling heights have been strategically adjusted to maintain visual continuity and enhance spatial quality. By aligning conditions wherever possible, the rear areas are beginning to feel taller and more open, improving daylight distribution and the overall classroom atmosphere for the children.


Materials & Durability

Even within budget constraints, the design has prioritized longevity and warmth. Flooring selections have been specified for performance and ease of maintenance, while strategic moments of colorful lighting introduce age-appropriate visual interest.

CM/GC Collaboration & Delivery

The Barking Waters project is being delivered through a collaborative CM/GC model, bringing together Green Couch Design, Stronghold Construction, WDS, and a curated selection of consultants. As Design Manager, we coordinated disciplines to align design decisions with budget realities and schedule efficiency. Across the broader program, this CM/GC delivery approach has reduced typical design timelines by nearly half.
